It's a predawn hour in your second year of going independent. Looking over last month's numbers, you decide to scale up. With hands that once couldn't write a line of code, you used AI to spin up a marketing automation tool, and between client subscriptions and an online course, you're pulling in an average of 7 million won a month. Once the average looks stable, you rent a studio, sign a fixed monthly contract with a freelance designer, and switch your tool subscriptions to annual billing to get the discount. Every month the books showed a profit, so none of these decisions seemed like a stretch.

The crack arrives in a single email. The client that accounted for half your revenue announces they're building the same automation in-house and canceling their subscription. That same month, the course platform announces it's stretching its payout cycle from one month to two. Neither development had anything to do with your skill, and neither was something you could have prevented. On paper, you're still in the black for two more months, but by the third month, once you've covered the studio rent and the designer's fee, there's nothing left to live on. You didn't falter because you couldn't build the product — you're paying the price for designing your money's timeline around an average.

Why the Books Say Profit and the Bank Account Says Empty

Being profitable and having an empty bank account aren't actually a contradiction — it's just that accounting keeps two different clocks. Accrual accounting records revenue and expenses when the economic event occurs, not when cash changes hands; cash accounting records them only when money actually moves in or out. Income statements are built on an accrual basis, so course revenue that won't be paid out for another two months still counts as this month's income. The net income figure ends up blending money that hasn't arrived yet with money that's already gone out the door — which is why finance people like to say net income is an opinion, cash is a fact.

Runway is what measures this cash timeline: the number of months your available cash would last if income stopped entirely — available cash divided by monthly net cash outflow. A worst-case buffer, then, is a cash cushion sized so that runway calculated under a worst-case scenario, not an average one, still clears some minimum number of months. The key phrase is worst-case scenario. By average measures, you had plenty of room. Recalculated for the worst case — half your revenue gone and a payout delayed by a month — the answer would have looked different before you ever signed the studio lease.

Three Different Fields, One Same Answer

There's a question that comes before how big a buffer should be: whether the act of keeping a buffer at all has any grounding. The fact that three fields, none of which ever cited each other, arrived at the same answer is easy to miss if you only look through the lens of one.

Macroeconomics answers first. In his 1997 buffer-stock saving model, C. Carroll showed that households facing uncertain income and limited access to credit maintain a buffering behavior, keeping their assets within a certain range. What's more striking is what happens to households once that buffer runs dry: they fall into a state where they spend almost everything that comes in, letting whatever deposit just landed dictate most of their decisions. Carroll's model assumes an agent with volatile income and poor access to credit — which describes a solo business, with month-to-month swings in revenue and a high bar for borrowing, almost exactly. The difference is the amplitude: household income typically moves within tens of percent, but a solo business's revenue can drop by half in a single quarter. The same model applies, but the buffer needs to be scaled up accordingly.

Cost accounting writes the same answer from the revenue side. The break-even point is the revenue at which operating profit hits zero, and the margin of safety is the distance between current revenue and that break-even point. The narrower that margin, the smaller a revenue dip it takes to tip you into the red, and the higher the share of fixed costs, the more operating leverage amplifies swings in revenue into swings in profit. The studio lease, the fixed contract with the freelance designer, and the annual billing were each, individually, decisions that pushed the break-even point up and narrowed the margin of safety. The risk isn't about the absolute amount — it's about the share of revenue it represents and how hard it is to reverse. A studio costing 300,000 won a month is a rounding error on a large company's books, but on a business bringing in 7 million won a month, it's a line item that visibly narrows the margin of safety. Keep the same expense as a month-to-month contract you can cancel, though, and it converts from a fixed cost into a variable one, which lowers the break-even point and works in the same direction as a buffer.

Investment theory raises the stakes another notch. N. Taleb pointed out that return distributions have fatter tails than a normal distribution, and that a single extreme event can dominate an entire track record of gains and losses. He drew a line between a world where averages rule and a world where extremes rule — a salary lives in the first world, but a solo founder's revenue lives in the second. In a distribution where a single email can wipe out half your income, the average tells you nothing about the future. Add to this the arithmetic of tail-risk hedging: cutting off the worst-case loss scenarios raises long-run compounding even when the average return stays the same, because a single deep loss is what breaks compounding. For a solo founder, compounding isn't just investment returns — it's also the rate at which skill and audience accumulate, so one deep loss breaks not just the money but the accumulated time behind it. From this angle, a cash buffer is cheap insurance that protects the denominator of compounding.

The vocabulary differs across the three fields, but the conclusion converges on one proposition: anyone exposed to volatility should design their buffer around the worst case, not the average. If household savings, manufacturing cost accounting, and portfolio theory — three unrelated subjects — all arrive at the same answer, it's unlikely that a solo founder, whose income volatility exceeds any of them, sits outside that proposition. The design levers they point to are the same too: grow the buffer, lower the break-even point by cutting fixed outflows, or move both at once.

The foundations of accounting point the same way. Financial statements are prepared on the assumption that a business will keep operating — the going-concern assumption — and auditing standards require auditors to assess whether that's plausible for the next twelve months. A solo business has no auditor, so that assessment has to be done by hand every month, and the one-line summary of it is runway. This is also why the standard advice for salaried employees — keep three to six months of emergency funds — doesn't transfer cleanly. A salary's main risk is a single event: losing the job. A solo founder's risk comes in layers: a major client leaving, payouts getting delayed, and a broader economic slowdown, all at once. If your income is concentrated in one or two sources, it makes sense to borrow the auditor's twelve-month horizon for your own business.

Five Lines, Filled In With This Month's Numbers

One table is all it takes. Fill in five lines, and your business's worst-case runway comes out as a number.

First, write down your available cash — only money you can spend immediately from your bank account, excluding receivables, unsettled revenue, and advance payments. Receivables are your revenue, but not yet your cash, and money a platform is holding until it settles isn't a number in your account yet either. This is exactly where your own calculation had been too generous: you had been counting two months of unsettled course revenue as if it were available cash, and once you strip that out, your runway shrinks by more than a month.

Second, assume your worst month. Find your lowest-revenue month over the past twelve, and write down what that number would be if your single biggest income source disappeared on top of it. This assumption is a solo-scale version of reverse stress testing — working backward from what would actually break you. If removing that source barely moves the number, that's evidence your income streams are well diversified; if it wipes out more than half, that's a verdict that you need to fix that concentration before you worry about how many months of buffer to hold.

Third, split out your survival-level fixed costs. List every expense that leaves your account each month, then go line by line and ask: if this stopped, would the business stop? — sorting each one into survival or optional. Lumpy expenses like annual payments and taxes get converted to a monthly rate by dividing by twelve. Subtract line two from line three to get your worst-case monthly net outflow, and divide line one by that outflow to get the fifth line: worst-case runway. Twelve months or more puts you in an offensive phase, free to allocate money to experiments; between six and twelve months is an accumulation phase, where you fix your own salary and route any surplus into the buffer; under six months is a defensive phase, where cutting fixed costs and collecting cash come first.

From Productivity to Profitability

When you filled in this table in the middle of the crisis, the numbers that came out were: 14 million won in available cash, 1.8 million won in worst-month income, and 4.8 million won in survival fixed costs. That put your worst-case monthly net outflow at 3 million won and your runway at 4.7 months — a defensive-phase verdict. You gave up the studio, switched the annual billing back to monthly, fixed your own salary, and started routing every bit of surplus income into a buffer account. Eighteen months later, the table reads twelve months. In the meantime, a similar email arrived a second time — but this time, you didn't cut your rate. You signed the next client at the price of someone who isn't desperate, and that difference is what the buffer bought you.

This reveals a paradox of the AI era. Tools have gotten good enough that the hands making things move faster, but faster hands don't quiet down the swings in revenue. Productivity is the ability to make more, faster; profitability is a structure that doesn't collapse when the output stream is interrupted. A buffer is the bridge between the two. Someone with twelve months of money underneath them can now afford to lose. If a handful of small experiments fail one after another, their survival doesn't wobble — so they can set a floor on how much they can lose and place multiple bets with unlimited upside.
